I travel a lot for business. I consult with customers across Africa in a variety of industries. But no matter the country, culture or industry, the one thing that most businesses have in common is that there is inevitably a disconnect between the data scientist teams and business units. Business units often don’t understand the predictive models and how they can really add value to the organization. This can be hugely frustrating, especially for the data scientists, who have often invested a lot of time and effort into developing these models.

Bridging the gap
There is, however, a way that data scientists can help themselves. Using a more business-orientated approach can help them to convince business users, management and IT of the value that these models can add.

Let’s consider the case of lapses (where clients cancels/stops their premiums) in the insurance industry, which can result in a significant loss of future profits. This is also often an indicator of customer dissatisfaction, which is likely to have resulted from poor customer experience.


“Using a more business-orientated approach can help data scientists to convince business users, management and IT of the value that these models can add”.

The ability to predict lapses before they take place therefore allows insurance companies to react earlier and hopefully take effective action to retain the customer. The company can then engage with those customers to provide relevant offers to keep them happier.

Suppose the data science team has developed a predictive model that enables the company to do just that. The model has been trained on historic data covering existing customers that have lapsed and those who have remained with the company. The model differentiates well between the two subsets (known as lapse and non-lapse).

This is exactly what predictive models are designed to do: differentiate between possible events.
Instead of giving business a detailed account of how their model works, and the statistics behind it, how does the data science team present this to the business unit to show how it could add business value?
 
Models to business value
The answer is to show the number of customers who could be retained using the model,
compared to the current situation.
The table below shows the possible results of a retention marketing campaign
​ in a population of 100,000 active customers.

The 100k customers selected by the model is based on the top 10% highest scoring in terms of high lapse risk. For the model to be compared, we have a hold out which is a random sample across the population.

The results look promising. Using the model, the business could increase its retentions by 35.7%. The data science team could then put a value on that in terms of the customers future value to the business, or they could work with the business units to provide these estimates
However you wrap it up, this is a simple but effective message for the business unit, which does not require much technical understanding of the modeling process.
 

Moving to the business reality


“If business understands the kinds of problems that data science can solve, they will be more likely to come to the data scientists to solve other business problems that they face with.”
The next step, of course, is for the data science team to use the model on existing customers and identify customers that look most likely to lapse. Together with the business unit, they can analyze these customers to get a better understanding of them, and therefore identify the most relevant offer.
If business understands the kinds of problems that data science can solve, they will be more likely to come to the data scientists to solve other business problems that they face with. Working closely together to solve a business problem is likely to be the strongest way to convince business units of the value offered by predictive models. The key is to choose the right messages to get to that point.

It’s so different from when I was in school, where the only way to take a course was to sit in a classroom and listen to a lecture. But online courses are common for today’s students. My daughter took her first online course because her school didn’t offer a class she needed; now it’s because she simply wants the course, and how it’s delivered doesn’t matter. In a bid to ensure that nobody has to reinvent the wheel in 2018, here are my eight ‘top picks’ of learning to consider when it comes to analytics platform modernization.

1. Have a clear vision of the future and share it

Data and analytics are vital to organizational health. They allow you to understand more about the organization and its customers, and therefore take action to improve everything that you do. Sharing this vision of analytics as a way to provide insights and improve operations will help to ensure that everyone understands the purpose behind your platform modernization initiative.
 

2. Create a ‘burning platform’ for analytical use

A vision for the future — of analytics used to increase the health of the organization — is essential. But so is creating a drive to change now. In this case, the rapid increase in the amount of data, and the spread of tools that enable business users to access self-service analytics, mean that the time is right to change. To succeed in this new world, it is vital to find the right key: the new or modernized analytics platform that will enable the organization to engage in real-time with its customers.
 

3. Focus on clear ‘high value’ wins

This is likely to be especially important in the early stages, but it is also a good guiding principle. Focus your attention on the areas likely to give you the biggest ‘bang for your buck’, and above all, avoid trying to ‘boil the ocean’. This means, logically, that you have to establish a way of measuring value early on, and ensure that everything is tested against that.
 

4. Think big, but start small

Small steps avoid paralysis as a result of fear of the size of the challenge. Of course you need a big picture of where you want to end up, and you need to hold that up for everyone to see. However, you also need to start small, with some quick wins’ such as proofs of concept, to demonstrate value early on. These projects also need to reflect your organizational level of analytics maturity, so that everyone sees that they can be replicated. Trying to change the world overnight will not work, and will also lead to problems of credibility.
 

5. Do not be tempted to take short cuts early on

Quick wins are important in the early stages of a project, but not at the expense of the long-term vision or health of the project. Hold on to the vision, and make sure that every project and proof-of-concept is measured against it. Taking short cuts could damage the transformation and platform development in the longer term.
 

6. Modernization as a whole is not a matter of technology

Yes, of course, your analytics platform is a technical piece of kit, and you do need to understand something about technology to scope and source it. But successful organizational adoption is not a matter of technology: it is a matter of understanding people, and ensuring that the new platform is consistent with organizational and cultural values, and fits with existing business processes.
 

7. Technology supports ideas, not the other way round

It is important to remember that a new and shiny analytics platform is not actually your end-goal or idea. Instead, it is something that will enable you to achieve your goal of understanding your customers, and being able to interact with them in real time, delivering a much better customer experience. It is, therefore, important to focus on the business problem, and not the technology. Doing so will enable better and more suitable scoping and procurement, but also ensure that staff understand and support implementation.
 

8. Use of an analytics platform should be spread through the organization

For an organization to become truly data-driven, the use of analytics must be routine, throughout the business. This means that it needs to be in the hands of those who understand the business, and not just data scientists. Analytics is for the masses, not the elite, and the tools and platform used should reflect that belief.
So, in the end, you may think that adopting or enhancing an analytics platform is something too complex, due to a lack of resources, or skills within the company. Or maybe you may think that your organization just doesn’t need it now.
I would say the opposite. For any company, small or big (with or without analytics skills) is now the right time to start building an analytics platform. Products in the market are mature and some companies already embrace the concept of using analytics widely in the organization, embedding them in pretty much every business process getting huge benefits and in some case reshaping their markets and putting the competition aside.
You need to act now, starting to envision your long-term goals and quick wins and establishing relationships with technology partners that can help to support users in this change.

This means, logically, that you have to establish a way of measuring value early on, and ensure that everything is tested against that.
 

4. Think big, but start small

Small steps avoid paralysis as a result of fear of the size of the challenge. Of course you need a big picture of where you want to end up, and you need to hold that up for everyone to see. However, you also need to start small, with some quick wins’ such as proofs of concept, to demonstrate value early on. These projects also need to reflect your organizational level of analytics maturity, so that everyone sees that they can be replicated. Trying to change the world overnight will not work, and will also lead to problems of credibility.
 

5. Do not be tempted to take short cuts early on

Quick wins are important in the early stages of a project, but not at the expense of the long-term vision or health of the project. Hold on to the vision, and make sure that every project and proof-of-concept is measured against it. Taking short cuts could damage the transformation and platform development in the longer term.
 

6. Modernization as a whole is not a matter of technology

Yes, of course, your analytics platform is a technical piece of kit, and you do need to understand something about technology to scope and source it. But successful organizational adoption is not a matter of technology: it is a matter of understanding people, and ensuring that the new platform is consistent with organizational and cultural values, and fits with existing business processes.
 

7. Technology supports ideas, not the other way round

It is important to remember that a new and shiny analytics platform is not actually your end-goal or idea. Instead, it is something that will enable you to achieve your goal of understanding your customers, and being able to interact with them in real time, delivering a much better customer experience. It is, therefore, important to focus on the business problem, and not the technology. Doing so will enable better and more suitable scoping and procurement, but also ensure that staff understand and support implementation.
 

8. Use of an analytics platform should be spread through the organization

For an organization to become truly data-driven, the use of analytics must be routine, throughout the business. This means that it needs to be in the hands of those who understand the business, and not just data scientists. Analytics is for the masses, not the elite, and the tools and platform used should reflect that belief.
So, in the end, you may think that adopting or enhancing an analytics platform is something too complex, due to a lack of resources, or skills within the company. Or maybe you may think that your organization just doesn’t need it now.
I would say the opposite. For any company, small or big (with or without analytics skills) is now the right time to start building an analytics platform. Products in the market are mature and some companies already embrace the concept of using analytics widely in the organization, embedding them in pretty much every business process getting huge benefits and in some case reshaping their markets and putting the competition aside.
You need to act now, starting to envision your long-term goals and quick wins and establishing relationships with technology partners that can help to support users in this change.
